Getting engineers to report time and materials from site

Engineers fill in job sheets when it takes less than a minute and happens before they leave the job. Replace the form with a 30-second voice note or photo sent to one WhatsApp chat: job, time on site, parts used, what's left. Check reports daily, invoice from them the same day, and chase gaps the next morning, not at month end.

Why won't engineers fill in job sheets?

Because the sheet costs them time and they never see it used. A form with 20 fields on a small phone screen, filled in at the end of a long day, gets skipped or guessed. And if nobody mentions the gaps until the invoice goes out weeks later, the message is that it doesn't matter.

A gas firm we spoke to, run by the owner with his wife on admin, three engineers and two subbies, named this as a main headache: getting engineers to report materials and time. The owner's frustration was what happened when he wasn't there.

It's more when we're not here, that's the issue.

What does unrecorded time and materials cost you?

More than it looks, because it's small amounts on many jobs. Here's a worked example for a firm like that one.

Worked example

Unbilled time and parts in a three-engineer service firm

Three engineers, about three jobs a day each, five days a week, 46 working weeks.

Jobs a year3 engineers × 3 jobs × 5 days × 46 weeks2,070
Jobs where something isn't recorded, one in five2,070 ÷ 5414
Lost per job: half an hour of labour0.5 × £65£32.50
Lost per job: fittings not written down£12
Lost per job£32.50 + £12£44.50
Lost in a year414 × £44.50£18,423
One in five, £65 an hour and £12 of fittings are assumptions for illustration. 46 weeks is roughly 52 less 5.6 weeks of statutory holiday. Put in your own figures.

On time-and-materials work it also leaves you unable to justify the bill if a customer queries it.

What should an engineer report from each job?

Only what you need to invoice, restock and prove the work. Everything else is optional.

The minimum job record

Certificates have rules of their own. A landlord gas safety record must include each appliance checked, the engineer's name, registration number and signature, defects found and the action taken; see our CP12 gas safety record guide.

How do you make reporting quick enough that they do it?

Use the tools they already have and set one rule: report before leaving the driveway.

  1. Pick one channel.

A WhatsApp group per engineer or per job, or your job app if they already use it. Don't add a new login. See WhatsApp for a trade business.

  2. Give them a script.

The template below, saved as a quick reply or pinned in the group.

  3. Allow voice notes and photos.

Talking for 30 seconds is faster than typing, and a photo of the van stock shelf or a receipt beats writing part numbers.

  4. Report before driving off.

While the details are fresh, and the phone is used only when parked.

  5. Check every day.

Whoever invoices reads each report the same day and asks about gaps the next morning.

  6. Show it working.

Tell the team when a report got a job invoiced the same day or settled a customer query.

End-of-job report (voice note or text)
Job: address or job number
On site: arrive time to leave time
Parts: part, quantity from van stock / merchant
Outcome: fixed / return visit needed / quote needed
Certs: gas safety record / none
Extras asked for: none / details
Photos sent: yes

Should you track engineers with GPS instead?

Vehicle tracking can confirm arrive and leave times, but it's monitoring of workers and comes with data protection duties. The ICO says you can monitor staff if you can justify it and have a lawful basis, that it should be necessary and proportionate, and that you should tell people in advance, usually in a staff policy or privacy notice.

Tracking tells you where the van was, not what parts were used or what's left to do. It doesn't replace the job report. If you do use it, write down why, tell the team, and consider less intrusive options first.

How do you deal with someone who still won't report?

Treat it as part of the job, like the certificate. Make sure the method is quick and they've been shown it. Then check daily so the gap is raised the next morning, not at the end of the month. If it continues, it's a performance conversation, the same as turning up late. Some firms tie a small part of a bonus to complete job records; if you do, put it in writing.

For capturing extras the customer asks for on site, see recording variations by voice note. If reports pile up because only you can turn them into invoices, the bottleneck is you: see getting the business out of your head.

Where Nexley fits

Nexley is the AI back office for UK trade firms: five AI assistants run your tenders, quotes, buying, scheduling and invoicing. It connects to the tools you already work in, you run it all from WhatsApp, and you approve everything. £799 a month.

Nexley takes engineers' voice notes and photos from WhatsApp, turns them into a job record with time and parts, and drafts the invoice using your rates. It flags jobs with no report by the end of the day. You or your office approve each invoice before it goes to the customer.

Common questions

Should engineers fill in paper job sheets?

Paper works if someone collects and reads it daily, but sheets get lost in vans and are hard to search later. A photo of a completed paper sheet sent to WhatsApp is a reasonable halfway step.

How do I get engineers to report van stock used?

Ask for a photo of the parts used or the packaging at the end of each job, and count van stock weekly. Gaps between the count and the reports show which jobs are missing parts.

Do subcontractors have to send job reports?

Only if your agreement with them says so. Put the report and certificate requirement in writing before they start, and pay on receipt of a complete report.

How long should I keep job records?

At least as long as your tax records. Sole traders must keep business records for at least 5 years after the 31 January submission deadline for the tax year. Landlord gas safety records must be kept by the landlord for 2 years.
